Philips Hue won the smart home market not because it engineered the best lights. Because it solved the installer problem first.
That advantage is now its fragility. In 2012, when Hue launched, the smart home was a mess of incompatible protocols, dead-end ecosystems, and consumer frustration.
Hue's actual innovation wasn't the bulb. It was the bridge. A small box that sat between your existing router and the Zigbee bulbs, meaning electricians and retailers didn't have to rewire anything. They could sell Hue as an upgrade to the infrastructure already installed.
That's not elegant design. That's institutional capture disguised as user-friendliness. Compare this to Philips' dominance in compact fluorescents fifteen years earlier. CFLs won the mid-2000s not because consumers preferred them, but because building codes and utility rebate programs made them the path of least resistance for contractors and developers. Home Depot stocked them, energy programs subsidized them, and the actual user experience was terrible. Cold light, slow startup, mercury disposal nightmares — but none of that mattered because the installer decided, and the installer chose what the supply chain favored.
By 2014, Hue controlled 70 percent of the smart bulb market. The mechanism was identical to CFLs. Lock in the retailer, lock in the electrician, and let consumer preference follow. But the underlying technology commoditizes. Zigbee isn't proprietary anymore, Wi-Fi direct smart bulbs stopped needing a bridge, and by 2018, installers had other options. By 2022, Nanoleaf, LIFX, and generic brands offered the same functionality without the Philips tax.
Hue still holds market position, but the mechanism that built it is gone. They're now just another manufacturer competing on price and ecosystem depth, which means they're competing against Amazon, Google. Apple, who don't need to make margin on bulbs.
The deeper pattern exists in this reality. Dominance built on institutional convenience is always temporary. It looks like victory until the institutions have options. When you build something powerful by capturing middlemen instead of creating genuine friction reduction, you've only rented your position. The moment the supply chain finds an alternative route, your defensibility evaporates.
That matters if you're building anything meant to last. The question isn't whether your solution is better. It's whether it depends on people who could decide differently as soon as the math changes.
